I think if you've kind of got a built-in community you can make it work, but one has to be comfortable with that community not really changing much in size over time, or possibly contracting. A group of folks I'm familiar with (mostly PLT and OS people and former colleagues) run a private Matrix instance (migrated off of Discord) hosted on a VPS.
